5 Red Flags to Watch for Before You Hire a Marketing Agency

Hiring a marketing agency or VA team is a big decision. You're handing over real money, real access to your brand, & real trust that the work is going to move your business forward.

Most of the time, it does. Sometimes, it doesn't. & the difference between a partnership that transforms your business & one that quietly drains your budget for six months without moving the needle is usually visible long before you sign anything. You just have to know what to look for.

Here are five red flags worth paying attention to before you commit

1. They lead with vanity metrics.

If the first thing an agency shows you in a proposal or pitch is follower counts, impressions, & reach numbers without connecting any of it to actual business results, that's worth questioning.

Impressions & reach are data points. They're not outcomes. An agency that leads every conversation & every report with these numbers without talking about revenue, leads, conversions, or growth is either confused about what success looks like, or they're hoping you are. A large following with no conversions isn't a win. It's a very expensive popularity contest.

Before you sign with anyone, ask them how they define success for a client like you. The answer will tell you a lot about whether they're actually thinking about your business or just thinking about the numbers that look good in a deck.

2. They can't tell you what the retainer actually includes.

There's nothing wrong with a retainer model. A lot of great agencies, including us, use them. But a retainer without clearly defined deliverables, honest goal-setting, & regular conversations about whether it's actually working is just money leaving your account every month with nowhere useful to go.

If you've ever been three months into an agency relationship & genuinely couldn't articulate what you were paying for, that's not a you problem. That's a communication failure on the agency's side. Before you commit to any ongoing engagement, get specific about what's included, what's not, what the reporting cadence looks like, & what happens if things aren't working. A good agency will welcome that conversation. A bad one will get vague.

3. Every concern is met with "it takes time."

Good strategy does take time to compound. Anyone promising overnight results is lying, & you should leave immediately. That part is true.

But "it takes time" cannot be the answer to every hard question indefinitely. At some point, something should be moving. At some point, you should be able to point to something concrete & say that worked. If months are passing & the answer to every concern is just "trust the process" with no data, no adjustment, & no honest conversation about what's actually happening, ask harder questions. A good agency tracks what's working, acknowledges what isn't, & pivots accordingly. They don't just wait for you to get tired of asking.

4. They say yes to everything.

This one's counterintuitive, but an agency that agrees with everything you say & never pushes back on anything isn't an agency that's deeply aligned with your vision. They're an agency that hasn't done the thinking.

Good partners ask questions. They flag things that don't quite fit. They tell you when an idea has a flaw & offer a better one. They disagree with you sometimes, respectfully & with good reason, because they've thought carefully about your business & they care about the outcome. If every pitch call feels like the agency is just telling you what you want to hear, that's not confidence-inspiring. That's a red flag.

5. They can't explain why they're recommending what they're recommending.

Strategy without rationale isn't strategy. It's guessing.

If an agency recommends a particular platform, a particular content approach, or a particular service package without being able to explain specifically why it fits your business, your audience, & your goals, that's a problem. "Everyone's doing it" or "it's what's working right now" are not strategic recommendations. They're filler answers from someone who hasn't done the work to understand what you actually need.

Before you commit, ask why. Why this platform & not that one? Why this service mix? Why now? The answers should be specific, grounded in your situation, & make sense to you. If they don't, keep looking.

Hiring the right agency or VA team can genuinely change your business. The wrong one can cost you months of time, a significant amount of money, & a healthy amount of trust that takes a while to rebuild.

None of the red flags above make someone a bad person. They make someone a bad fit, & it's infinitely better to figure that out before you sign than after you're three months in wondering what went wrong.
